Why Won't My Popcorn Kernels Pop? (Moisture, Age, and Heat)
Every batch of popcorn leaves a few unpopped kernels behind — a handful is completely normal. But when a noticeable pile of hard, unpopped kernels sits at the bottom of the bowl after every batch, that’s not bad luck, it’s a sign that something specific about the kernels, the storage, or the heat is getting in the way of the pop.
What actually has to happen for a kernel to pop
Every kernel is a tiny, mostly sealed pressure vessel. Its hard outer hull surrounds a starchy interior that holds a small amount of water — typically around 13 to 14 percent of the kernel’s weight for kernels sold specifically for popping. Heat that water fast enough and it converts to steam more quickly than it can escape through the hull, building internal pressure until the hull finally gives way and the starch bursts outward into the familiar flake. A kernel that fails to pop failed at one of exactly three points in that chain: it didn’t have enough water to build sufficient steam, the hull couldn’t hold pressure long enough to build it up, or it never got hot enough for long enough in the first place.
Cause one: moisture loss from age and storage
This is the single most common reason a bag of kernels starts leaving more duds than it used to. Kernels lose moisture slowly over time, especially once a bag has been opened and exposed to air, and even more quickly in a warm pantry than a cool one. Once a kernel’s internal moisture drops much below that 13-to-14-percent range, there simply isn’t enough water left to build the steam pressure needed to burst the hull before the heat cooks straight through it, leaving a hard, unpopped (or only partially popped, chewy) kernel behind. The fix is prevention rather than a cure: store kernels in a fully airtight container, away from heat, and don’t expect a bag that’s been open and exposed to air for many months to perform like a fresh one.
Cause two: a compromised hull
Sometimes the moisture is fine but the hull itself has a small crack, chip, or weak spot — from rough handling during harvesting, packaging, or just being jostled around in a bag — that lets steam leak out gradually instead of building pressure. A kernel with a compromised hull often looks completely normal from the outside but simply never reaches the internal pressure needed to burst, no matter how much heat or time it gets. There’s no fix for this one at the cooking stage; it’s a kernel-quality issue baked in before it ever reached your kitchen, and a reasonably fresh bag from a reputable source will have a fairly low rate of these regardless of how carefully you pop them.
Cause three: heat that never got hot enough, long enough
Kernels generally need real heat, in the general neighborhood of 400 to 460°F, sustained long enough for the internal steam to build all the way to bursting. A flame too low, a pot that loses too much heat when the lid goes on, or kernels crowded too many layers deep in an undersized pot can all mean some kernels never quite reach that heat for long enough, especially the ones sitting away from direct contact with the hot pot surface. This is the one cause that’s most directly in your control at cooking time: a slightly hotter flame, a properly preheated pot before the kernels go in, and not overcrowding the pot all reduce the number of kernels that get left behind for heat reasons specifically.

It’s useful to see what a meaningfully elevated dud rate does to your numbers. A batch of 1/2 cup of kernels popped in oil should yield about 16 cups under normal conditions. If moisture loss or a heat problem leaves 20 percent of that batch effectively unpopped or unusable — a genuinely bad batch, well beyond the normal handful of old maids — the real usable yield drops to about 12.8 cups, nearly a full quarter short of what the standard ratio predicts. That’s the practical cost of a dud-heavy batch: it’s not just a few stray kernels to pick out, it’s enough of a shortfall to leave a planned batch meaningfully short if you were counting on the standard ratio to feed a specific number of people.
Altitude is a smaller factor, but a real one
At meaningfully high elevation, water boils at a lower temperature than it does at sea level, which can make popping take slightly longer or need slightly more heat to build the same internal steam pressure. It’s a secondary factor compared to moisture and freshness for most home cooks, but it’s worth knowing about if you’ve moved to a significantly higher-elevation kitchen and notice your usual recipe suddenly leaving more duds than it used to, with nothing else about your kernels or method having changed.
Does kernel variety change the dud rate?
Somewhat, though it’s a smaller factor than freshness or heat. Kernels bred specifically for a high pop rate and large flake size tend to leave fewer duds under good conditions than smaller, denser mushroom-shaped kernels bred for holding together under a candy coating rather than for maximum popped volume. That said, a fresh, properly stored bag of either type will still outperform a stale bag of the “better” variety — freshness and moisture matter more than which specific kernel type you started with.
A quick troubleshooting order to work through
If a batch is consistently leaving more duds than feels normal, it’s worth checking the likely causes in order of how common they actually are: first, how long the bag has been open and how it’s been stored — an airtight container beats a bag folded over with a clip every time; second, whether the heat is genuinely getting hot enough before the kernels go in and staying hot enough throughout, rather than starting the timer on a still-warming pot; and third, whether the pot is overcrowded with more kernels than can sit in roughly a single layer at the bottom. Hull damage is real but much less commonly the actual cause than people assume, mostly because it isn’t something you can diagnose or fix from the kitchen — ruling out moisture and heat first is a better use of time.
Testing a small amount before committing a full bag

Judging a bag before you even open it
If you’re choosing between a couple of kernel bags at the store, a rough sell-by or best-by date is a reasonable first filter, and a bag that already feels loosely packed or has visible variation in kernel size and color is worth a second look, since a naturally consistent, dense-feeling bag is more likely to have been stored well before it reached the shelf.
